Area 04 · Operations and KPIs

Clear data to decide every week.

Sales, margin and stock dashboards that update themselves, alerts when something drifts off course and a team that knows how to use AI. Behind it are 12 years running shops and areas.

Deciding with data that arrives late

Running shops and areas, I’ve seen it many times: the numbers exist, but they arrive late, in a mess, or not at all.

  • “How did the week go? I’ll tell you on Wednesday.”

Until someone pulls the data together, nobody knows how the business is doing.

  • “Every shop sends its Excel in its own way.”

Different formats, different columns and hours to make it all add up.

  • “Our margin slipped and we only saw it at month-end.”

Discounts and the sales mix eat into the margin without warning.

Practical examples

Two shop examples, before and after

Questions any shop manager asks every week, and how data answers them.

Example

Sales by shop on one screen

For those who manage several shops or an area.

Before

Every shop sends its Excel in its own format. Putting together the week’s picture takes hours and arrives mid-week, when there’s no longer time to react.

After

One screen with sales, average ticket and comparison by shop, which updates itself with the POS data. You filter by shop, week or product family.

Example

Margin deviation alerts

For those who sell with promotions and discounts.

Before

Margin gets checked at month-end. If a product family has sold with too much discount, you find out when it can no longer be fixed.

After

If the margin of a shop or product family drops below the threshold you set, the person in charge gets an alert that week with the figure and a first explanation: discounts, sales mix or cost.

These are examples to give you an idea, not real projects. The figures are illustrative: what can be set up depends on where your data is today.

How we work

How I work, step by step

Three phases. In each one it’s clear what AI does, what I do and what you decide.

  1. Diagnosis and plan

We look at what data you have, where it is and what decisions you make each week. I put the tool, indicators, alerts and training in writing.

AIReviews your data and suggests indicators.YouDecide what goes in first.

  2. Build

I set up the dashboard and alerts on your real data.

After delivery

Ongoing support

Numbers are useful if they’re looked at every week. If needed, I stay close:

  • A monthly report with indicators and recommendations
  • Review of thresholds and alerts
  • Dashboard adjustments when the business changes

Only if the project calls for it and when you decide.

My commitments

  • Nothing is published or switched on without your approval, and you see it first in a test version.
  • I don’t access your accounts, send messages or spend money without your permission.
  • I don’t make up data: if a figure isn’t there, I say so.
  • Everything is documented and in your business’s name.

Where I come from

I don’t come from tech. I come from the shop floor.

I’ve run shops and areas for 12 years at Primaprix, Carrefour and Covirán, in Spain, France and Portugal. I’ve had to decide with data that arrived late, and I know which numbers really get looked at on a Monday morning.

Frequently asked questions

What people usually ask me

Do I need expensive software?

No. Often Google Sheets and Looker Studio, which are free, are enough. If you already use another tool, I work with that.

Which indicators do we measure?

The ones that help you decide: sales, margin, stock, team hours… We choose them together based on your business.

Is AI training mandatory?

Since February 2025, the European AI Act requires anyone using AI in a company to have sufficient training. I tailor the training to your team and their day-to-day work.

Power BI or Looker Studio?

Looker Studio fits very well if your data is already in Google Sheets. Power BI is the better option if your company already works with Microsoft. We choose based on what you already have, not the other way round.

Which number would you like to see every Monday?

If you have a similar case or want to bounce ideas around, tell me in a couple of lines and we’ll talk it over.
